AI SMS for sales: what an AI texting assistant can do

What AI SMS can and cannot do for sales: personas for each stage, answers from a knowledge base, booking calls by text and when a person should take over.

By the Niche team · · 6 min read

AI SMS means an AI assistant holding text conversations with your leads: answering questions, following up and booking calls in your voice. Done well, it lets a small team reply to every lead within minutes at any hour. It still needs clear rules, approved source material and a person ready to take over, because there are questions it should never answer on its own.

What an AI texting assistant can do

  • Send the first reply quickly. It can text a new lead within minutes of a form fill, including evenings and weekends when nobody is at a desk.
  • Hold a real back and forth. It reads what the person wrote and answers that, which a fixed drip of templates cannot do.
  • Answer common questions from your own material: what the program includes, who it suits, how sessions run, what happens next.
  • Qualify. It can ask the questions your best salesperson would ask before a call is worth booking.
  • Book the call. When the lead is ready, it offers real open times and books one in the thread.
  • Keep promises. "Text me after the 15th" becomes a scheduled message instead of a note that gets lost.

What it should leave to a person

  • Judgment calls. Custom pricing, refunds, exceptions and complaints belong to a person on your team.
  • Anything you have not told it. If your material does not say whether the course has a payment plan, a good assistant says it will check, rather than guessing.
  • Closing considered purchases. A coaching program or an agency retainer usually closes on a call with a human. The assistant's job is to get the right people onto that call.
  • Texting people who never agreed to texts. Consent rules apply to AI written messages exactly as they apply to messages you type yourself.

Personas: one voice for each job

The first text after someone downloads a guide is a different job from a webinar invite, a sales conversation or a check in after a booked call. Give the assistant a persona for each one: the name it uses, its voice, what it is trying to get done and the rules it must follow.

A persona for a coaching business's guide downloads might include:

  • You are Sam, on the team at [Business].
  • Your goal is to find out whether they are working on [problem] right now, and if so, invite them to a 20 minute call.
  • Keep each text short. Ask one question at a time.
  • Never quote a price that is not in the knowledge base. Never promise results.
  • If you cannot answer from the knowledge base, say you'll check with the team.

Decide in advance what it says if someone asks whether they are texting a bot. Our approach: it never volunteers that it is an AI, and if someone sincerely asks, it says it is an assistant on your team.

The knowledge base: answers from what you approved

The assistant should answer from your material, not from general knowledge. Collect what a new sales hire would read in their first week: the offer page, the program outline, your FAQ, your policies and short written answers to the objections you hear most. Publish only what you have checked. A draft with last year's price in it will eventually be quoted to someone.

Write answers the way you want them said. "The course is self paced, with a live call every Tuesday at noon Eastern" is easier to use correctly than a 30 page PDF where that fact sits on page 19.

Keep it current. When the offer changes, update the knowledge base the same day, before the assistant tells a lead about a bonus that no longer exists.

Human takeover: when and how

Set clear triggers for a person to step in:

  • The lead asks something the knowledge base does not cover.
  • They are upset or complaining.
  • They ask for a custom deal, a refund or anything about money beyond the listed price.
  • They ask to talk to a person.
  • They are ready to buy something that needs a call.

The assistant should flag those threads so they sit at the top of someone's list, and that someone should be a named person, not "the team". When a person takes over, the AI should stop replying until the conversation is handed back, so the lead never gets two answers to one question.

Coach it like a new hire

Before it goes live, test each persona in a private chat where nothing is sent. Play the hard leads: the one who only asks about price, the skeptic, the one who replies in three words, the one who asks something off topic. When a reply misses, write the answer you wanted and save it as an example.

After launch, read a sample of real threads every week for the first month. You will find a handful of questions you never thought to cover, and each one is a short addition to the knowledge base.

Mistakes to avoid

  • One persona for everything, so the webinar invite sounds like a closing pitch.
  • Letting it improvise on price, guarantees or results.
  • Long texts. People read texts on a lock screen.
  • Flagged threads with no owner, so "needs a person" turns into "waited two days".
  • A clumsy handoff. When a person takes over, they should read the thread first and pick up from what was already said, so the lead never has to repeat themselves.
  • Turning it on for an imported list. People who never opted in to texts should not get them, from an AI or anyone else.

An AI SMS setup checklist

  1. List the jobs: first contact, webinar invite, sales conversation, follow up after a booked call.
  2. Write a persona for each, with a goal, a voice and firm rules.
  3. Build a knowledge base from approved material and attach the right documents to each persona.
  4. Decide what happens when it does not know, and who gets flagged threads.
  5. Test in private until the replies sound like your best salesperson.
  6. Connect your calendar so it offers only real openings.
  7. Confirm consent, STOP handling and quiet hours.
  8. Review real conversations weekly and correct the misses.

How Niche handles AI SMS

AI texting in Niche Engine is built around these ideas. You write a persona for each stage, and each lead gets the right one automatically. The knowledge base takes uploaded documents, pasted text or a web page; you choose which personas may use each item and publish it, and drafts are never used. You test personas in a private chat where nothing is sent. When a real reply misses, you mark it, write the answer you wanted and save it, and the AI uses that example the next time a similar message arrives.

When the AI does not know an answer, it flags the conversation as needing a person and it shows at the top of the Inbox. Anyone on the team can reply, and Take over pauses the AI until you hand the thread back. The assistant offers real open times from your calendar and books calls in the thread (see booking and calendar), and it schedules texts a lead asked for, up to 90 days ahead. It texts only people who agreed to texts, honors STOP at once and holds marketing texts during quiet hours in each person's time zone.

Frequently asked questions

What is AI SMS?

Text messaging where an AI assistant writes the replies and holds a conversation with a lead, instead of sending fixed templates. It answers questions, follows up and can book calls.

Can an AI texting assistant close sales?

It can answer questions, qualify leads and book calls. Considered purchases such as coaching or a program usually still close on a call with a person.

Do I need consent to text leads with AI?

Yes. The same consent rules apply whether a person or an AI writes the text. This is not legal advice.

What happens when the AI does not know the answer?

It should say it will check and flag the conversation for a person. Guessing about price or policy creates problems your team then has to fix.
